A Mid-Atlantic heritage operator running capsule cadence.
This archetype is a slice of Richmond DTC we ship into reliably. Picture a small-batch heritage-craft brand working out of Scott's Addition or Manchester. It runs capsule collections on the apparel line and seasonal allocation drops on the spirits line, selling direct through the brand site and wholesale to regional boutiques across Virginia, the Carolinas, Maryland, and DC.
The starting point was $50K MRR on a Squarespace setup, with allocation announcements sent by hand over Mailchimp. There were no real subscription mechanics and no ShipCompliant integration, so the cart accepted orders the brand could not legally ship. Wholesale ran almost entirely out of email and spreadsheets.
Three structural problems compounded the revenue ceiling. Allocation drops launched without lockstep ShipCompliant integration, so every release week brought cart abandons and refund-and-rebill cycles. The heritage-allocation subscribers, the top 8 to 12 percent of customers who would buy limited releases sight-unseen, had no real subscription product to join. And wholesale ran on email and PDFs rather than a B2B portal, capping the boutique base at roughly 30 active accounts: the team's manual ceiling.
14 weeks. Five workstreams. One launch.
Workstream 1 · Shopify Plus migration with ShipCompliant integration. We move the store from Squarespace to Shopify Plus with a full URL inventory, top-300 keyword carry-forward, and a 301 map. ShipCompliant locks SKUs by ship-to state and age-verifies at checkout. Buyers see "this product cannot ship to your address" before they reach payment. Refund-and-rebill cycles dropped from 8 to 12 percent of allocation orders pre-engagement to under 1 percent post-launch.
Workstream 2 · Allocation drop mechanics. Custom theme work handles timed allocation reveals, pre-access windows for the heritage-subscriber tier, and automatic queues for limited-release SKUs. A Klaviyo allocation flow sends pre-access codes 24 hours before public release. Sell-through landed at 96 percent across the first eight post-launch releases.
Workstream 3 · Heritage subscription tier. A Recharge integration powers the heritage-allocation subscription. Subscribers get guaranteed access to limited releases plus a quarterly curated capsule of small-batch goods. Subscription LTV reached $480. M12 retention held at 71 percent.
Workstream 4 · B2B wholesale portal. Shopify Plus B2B gives regional boutiques company accounts, a NET-30 workflow, tiered pricing rules, and dealer-level reorder forecasting. The portal removed the manual-overhead ceiling. Active wholesale accounts moved from 30 to 84 over 12 months.
Workstream 5 · Klaviyo flows + heritage-cohort segmentation. We build welcome, browse-abandonment, post-purchase, win-back, and allocation-pre-access flows. Segments split heritage subscribers, returning capsule buyers, and dormant subscribers. Email revenue share moved from 6 percent of total to 26 percent over 6 months.

If your Richmond brand looks like this archetype.
This archetype maps one of our recurring engagement shapes: Richmond Mid-Atlantic heritage craft DTC in spirits, leatherwork, denim, or small-batch made-in-USA goods. These brands operate in the $30K to $150K MRR range, on a platform that fights compliance every release week. The 14-week timeline holds steady, workstreams compress or expand in proportion, and the metrics typically land within plus or minus 20 percent of the archetype above.
Five capabilities transfer directly to a comparable Richmond engagement.
- Shopify Plus migration with ShipCompliant integration. It prevents refund-and-rebill cycles on every spirits release.
- Allocation drop mechanics. They handle limited-release sell-through cleanly.
- A heritage subscription tier. It converts the top 8 to 12 percent of customers into a high-LTV recurring base.
- A Shopify Plus B2B portal. It scales the wholesale account count past the manual-overhead ceiling.
- Klaviyo flow architecture. It earns 25 to 30 percent of total revenue from email, not the 5 to 8 percent that under-built programs typically deliver.
