An Oklahoma operator running made-to-order plus capsule.

This archetype is a slice of Oklahoma City DTC we ship into reliably. Picture a heritage ranchwear brand working out of a small workshop in OKC or Tulsa. It runs two product lines: a standard catalog of ranch-grade boots, leatherwork, and apparel sized off the shelf, plus a made-to-order line for bespoke boots and custom leatherwork that takes 6 to 12 weeks to produce.

The brand sells direct through its own site. A wholesale layer serves regional Western boutiques and feed stores across Oklahoma, Texas, Kansas, Nebraska, and the broader Plains. Pre-engagement state: $60K MRR on Shopify Standard, bespoke orders captured through email and PDFs at 8 to 12 emails per order to nail down spec, no on-site configurator, no wholesale portal, and a Klaviyo program running two flows on default templates.

Three structural problems compounded the revenue ceiling. The made-to-order line ate roughly 4 hours of email coordination per order, so throughput stopped at the team's manual ceiling. Wholesale ran on email and PDFs with no real B2B portal, which froze active accounts at roughly 24, the most one operator could process without errors.

And capsule drops launched without a waitlist or pre-access mechanic. That left roughly 30 percent of plausible opening-day conversion on the floor.

14 weeks. Five workstreams. One launch.

Workstream 1 · Shopify Plus migration with made-to-order configurator. We migrate the store from Shopify Standard to Plus and build an on-site bespoke-boot configurator into the custom theme. It captures size, leather type, sole, toe shape, heel, stitching, and custom inlays, then calculates pricing and posts straight to checkout. Email coordination per made-to-order order dropped from 4 hours to under 45 minutes. Made-to-order share climbed from low single digits to 24 percent of total orders.

Workstream 2 · Wholesale B2B portal. We set up Shopify Plus B2B with company accounts for regional boutiques and feed stores, a NET-30 workflow, tiered pricing rules, and dealer-level reorder forecasting. Active wholesale accounts grew from 24 to 76 over 12 months once the portal removed the manual-overhead ceiling.

Workstream 3 · Capsule drop mechanics. Custom theme work supports timed heritage capsule reveals, pre-access windows for the brand's loyalty subscriber tier, and automatic queue management on launch day. A Klaviyo capsule flow sends pre-access codes 24 hours before public release. Sell-through landed at 91 percent across the first six post-launch releases.

Workstream 4 · Lifetime-warranty + repair-program intake. We build a structured lifetime-warranty intake flow on the brand site. It captures product, warranty status, repair scope, and estimated turnaround. Repair throughput moved from a backlogged queue to a managed pipeline.

Workstream 5 · Klaviyo flows + heritage-cohort segmentation. Welcome series, browse abandonment, post-purchase, and win-back, plus distinct flows for the off-the-shelf cohort and the made-to-order cohort. Email revenue share moved from 7 percent of total to 25 percent over 6 months.
