Workstream 1 · Shopify Plus migration with SEO preservation. We started with a theme export, a complete URL inventory from Google Search Console, and a top-200 keyword ranking export. A 301 redirect map went live at launch. Organic traffic dipped 3 percent in week 1, recovered to baseline by week 3, and turned net positive by day 90.
Workstream 2 · Editorial PDP rebuild. Custom theme work made tiered product templates possible. The top 30 hero SKUs got editorial PDPs: full-bleed photography, founder commentary, lookbook cross-sell, a video-first hero. The catalog mid-tail kept the standard template. On the SKUs it covered, the editorial template lifted conversion 42 percent.
Workstream 3 · Klaviyo segmentation by spend tier. We split customers into discovery (under $300 lifetime), engaged ($300-$1,500), and concierge ($1,500+). Each tier got its own flows. Discovery received education plus a first-purchase incentive. Engaged received new-arrival access. Concierge received pre-launch access plus a private contact. Klaviyo revenue share moved from 11 percent to 36 percent over 6 months.
Workstream 4 · Concierge program + loyalty tier. The top 5 percent of buyers (by trailing-12-month spend) received an invite to a named concierge tier. It came with priority styling, free private alterations, and early-access drops. Repeat rate moved from 22 percent to 41 percent. Concierge customers' AOV ran 2.4x the brand average.
Workstream 5 · BFCM + holiday playbook. We pre-built the campaign structure and ran server-side load testing against 10x normal traffic. Promotion went out in three tiers (concierge first, engaged second, discovery third) with white-glove inventory allocation. Day-of revenue lifted 380 percent versus the prior-year baseline. The site held P95 latency targets through peak hour.
