AOV lift: $38 to $114 via routine builders.
A DTC skincare brand · 3x AOV via routines.
Industry archetype, drawn from patterns across multiple skincare brands we have run through the Clean Shelf Method. AOV moved from $38 to $114. The levers: routine-builder UX, subscription cadence matched to how fast each product runs out, and Klaviyo flows tied to replenishment instead of the calendar.
An archetype, not a single brand.
This case study is a pattern, not one client. We have run the Clean Shelf Method across multiple DTC skincare brands, and the metrics below are the typical outcomes we see across that portfolio. Want a named, single-client story instead? Read Emani.
Subscription share on new orders within 30 days.
Monthly subscription churn after cadence tuning.
Reorder rate within first product-use window.
Single-SKU purchases, monthly cadence default.
You would recognise this brand on sight. A hero SKU, usually a serum or a cleanser. 4-8 total SKUs that quietly form a routine. And a Shopify storefront that sells each one as if it stood alone. So AOV sits in the $30-$45 range, because buyers pick one product instead of a routine. Subscription defaults to a 30-day cadence, because that matches billing.
The retention numbers tell you everything. A skincare brand doing things right sees 38-50 percent subscription share on new orders, monthly churn under 4 percent, and a reorder rate in the 40-50 range within the first use window.
Brands fitting this archetype arrive with 12-18 percent subscription share, 8-11 percent monthly churn, and reorder rates under 25 percent. The product is working. The operating model is not.
By the time we talk, the founder has usually tried the tactical fixes. A sitewide "build-a-bundle" widget that reads no metadata. A 15 percent subscribe-and-save discount that rewards signup but not staying. A generic "set and save" page nobody visits. Each one moves the needle for two weeks, then reverts.
Tune cadence to dose, not to billing.

Use-window metafields.
Every SKU gets a consumption window written to a Shopify metafield. A 30ml serum at 4 drops twice daily lasts ~25 days. A 50ml serum at the same dose lasts ~45 days. A 200ml cleanser lasts ~60 days. The subscription platform reads from here.
- 02
Routine builder UX.
A guided "build your routine" flow lives on the PDP and the homepage. A skin-type quiz recommends SKUs, and the cart builds itself. AOV jumps inside the first week of launch.
- 03
Replenishment flows in Klaviyo.
Flows fire on each SKU's use window, not the calendar. "Your serum runs low in 7 days," plus a one-tap reorder. The reorder rate doubles within three months.
- 04
Membership tier above discount.
Subscribe-and-save stays as the baseline. Membership adds early access, sampling, birthday gifting, and routine consultations. Members churn at half the rate of pure discount subscribers.
- 05
2nd-order CAC as the north-star.
Not LTV. Not blended CAC. The cost to generate the second order. When that number falls under 30 percent of first-order CAC, retention is compounding.
