What the off-the-shelf products actually do well
Most haulers should buy, and we tell people that in the first meeting more often than we quote anything.
Soft-Pak has been running route-based hauling businesses for a very long time and it is good at what a hauling business mostly does: hold the customer, hold the service agreement, generate the route sheet, raise the invoice, and post to the general ledger. AMCS carries more weight and more reach, and for a multi-yard operator with a recycling facility it covers ground a small build never would. Trux is genuinely useful if brokered hauling is a meaningful share of your work. Wastebits and Rubicon do real work on disposal data when your facilities happen to be on their network. Give the packaged products their due on one more thing. Tax and fee handling, franchise reporting and customer statements are unglamorous, jurisdiction-specific and expensive to write. Buying that is cheaper than owning it.
If you run under about ten trucks, residential subscription or simple commercial front-load, one disposal facility on one rate, and a container fleet small enough that your dispatcher genuinely does know where everything is, a packaged product plus telematics is the right answer and anyone telling you otherwise is selling. The overhead of owning software will eat the benefit.
Where they stop: the can is the unit of revenue and nobody models it
Ask any roll-off operator how many empty 20 yard cans are available on Thursday morning. You will get a number and it will be wrong.
The reason is structural. Packaged hauling software was built around a work order, and a work order is an event. A roll-off can is an object with a life: at yard, in transit, on site, full and awaiting pull, at disposal, empty and returning, in repair, retired. Every one of those transitions has a time, a place and a revenue consequence, and the most valuable of them starts a rental clock on day eight that nobody starts by hand at seven in the morning. Soft-Pak and AMCS will record a container against a service ticket. Neither treats the container as the thing the business actually rents.
The swap makes the point better than anything else. One truck movement is simultaneously a pull, a delivery, a disposal event and two container state changes, and it must produce exactly one haul charge while stopping one rental clock and starting another. Modelled as two independent work orders, which is what most products do, it produces two haul charges or none, and a rental clock that never stops.
Then the landfill ticket. Disposal is a quarter to two fifths of your cost of revenue and it is the least controlled number in the business. A paper ticket with gross, tare, net tons, a material code and a rate rides in a cab, then a folder, then gets typed by a clerk three days later. Nobody has ever compared what the facility billed against what you passed through, at ticket level, for a whole month. Packaged tools give you a hole exactly where the money is, because most regional landfills and independent transfer stations are not on anybody's network and will export a file once a month if you ask nicely.
The arithmetic: your stack cost per truck against the cost to build
Do this before you talk to anybody. Add every monthly software line: the hauling suite, telematics, the maintenance tool, the document tool, the routing add-on, the payment gateway fee. Divide by trucks. Most mid-size haulers land somewhere between $180 and $260 per truck per month once everything is counted, and almost nobody has the figure to hand.
Now the crossover. A focused first release at $95,000, plus year two at 18 percent, is about $112,000 over two years, or $4,700 a month. At $220 per truck per month that breaks even at roughly 21 trucks. A full platform at $275,000 plus year two comes to about $13,500 a month, which needs around 61 trucks on pure licence arithmetic alone.
That second number is why the honest recommendation is almost always the focused build rather than the platform. You are not trying to replace the stack. You are trying to own the four things that leak: containers, tickets, dispatch and rating.
One more term belongs on the buy side, and it is the one that moves the answer. Count the person who is your integration. The clerk retyping tickets, the dispatcher rebuilding the board, the billing lead making manual adjustments on a fifth of invoices. That salary is already committed, it is your most fragile system, and it belongs in the comparison at a fully loaded rate. Add the unbilled rent days too. A can sitting 31 days on a seven day rental with no rent line is revenue you earned and never invoiced, and at 250 pulls a week that figure is usually larger than the entire software stack.
What a custom build actually costs

Data migration runs 10 to 25 percent of the build and it is the line everyone underestimates. Fifteen years of container history, customer rate cards with individually negotiated terms, and open rentals that must not lose a day are three to five weeks of unglamorous work. Year two and beyond runs 15 to 20 percent of build cost annually. In waste specifically, that money maintains the landfill parsers. Two of these together is a case. One is not.
- Regulatory fit. You touch regulated streams and need manifest tracking under the Resource Conservation and Recovery Act, meaning Form 8700-22 and the EPA e-Manifest system, with the copy retention and signature chain that goes with it. Add state-specific tonnage reporting and multi-state operation and this becomes real logic rather than a document store.
- Scale economics. Your per-truck stack cost has passed the crossover above and you are adding trucks faster than you are adding software value.
- A workflow that is your competitive advantage. Contractor accounts won on a same-day 6pm delivery promise, or a broker relationship whose rate structure your software cannot express so somebody maintains it in a spreadsheet. If the thing that wins the job is the thing the product makes hardest, you are paying to be slower.
- Integration sprawl across three or more systems. A hauling suite, Samsara or Geotab, Fleetio, QuickBooks and a scale house that exports a file by email. When a human is the connective tissue between five systems, that human is the system and they have no backup.
How to decide in a week, then buy a written specification
Five days, and you can run it with the people you already employ.
Monday, pull thirty days of landfill tickets and match them line by line against the facility statement. Count the variances. Tuesday, run the unaccounted asset report by hand: every can with no recorded movement in 30 days. Wednesday, count invoices that needed a manual adjustment as a share of the total. Thursday, ask your dispatcher to log every time he overrode the routing tool. Friday, add the per-truck stack cost from the arithmetic section. If tickets reconcile, cans are accounted for, adjustments are under a tenth of invoices and the dispatcher rarely overrides, buy a packaged product and stop here.

How long does it take to get a custom hauling system onto real trucks?
