The short answer

The line moves when a negotiated agreement means the cheapest quote at label time is not the cheapest invoice eleven days later, and nobody in the building can prove which it was.

What the off-the-shelf products actually do well

Start with the part most build-versus-buy pages skip: the incumbents in this category are good, and a lot of shippers who think they have outgrown them have not.

ShipStation, Shippo, EasyPost, ProShip, nShift and Sendcloud have each solved problems that would eat months of a custom project:

  • Carrier label certification. FedEx and UPS both require you to pass a label certification before printing production labels, on their calendar rather than yours. Every established product has already been through it for you.

If you ship under about 1,500 parcels a week from one location on published rates, with a product line uniform enough that cartonisation is close to trivial, this is the answer. Pay the subscription, use the money you saved on inventory, and revisit the question when you sign your first contract with earned discount tiers. Where they stop: your carrier agreement is not a rate table

The specific workflow generic products model badly is rate shopping against a negotiated contract.

A four pound order to a residential address in zone six with a signature requirement. The tool asks two carriers, gets $11.40 and $11.85, and books the cheaper one. Your actual landed cost includes the residential surcharge, the delivery area surcharge if that postcode geocodes rural, the signature fee, and a fuel surcharge indexed weekly. You paid over nineteen dollars. The carrier you did not choose, where you crossed into a higher earned tier this quarter and where signature is bundled differently, would have been under fifteen.

This is not a bug in ShipStation. It is a modelling difference. These tools treat a rate as a lookup and inherit whatever the carrier interface returns, which is base rate plus generic accessorials. Your agreement is a versioned pricing document with tiered incentives keyed to trailing revenue, minimum net charge floors, negotiated surcharge waivers, service level exceptions and effective date ranges. Nothing in the product can read it, so nothing in the product prices it.

What follows is the same everywhere. There is a spreadsheet. An analyst rebuilt it after the January general rate increase, it holds a zone chart pasted out of a carrier PDF, and it drives the manual overrides your shipping leads apply when the software's answer looks wrong. That person is a single point of failure for a large share of your annual freight spend, and when they take two weeks off the overrides stop and nobody notices.

Downstream, the same gap kills your invoice audit. The carrier sends an EDI 210 freight invoice with tens of thousands of charge lines every week. Nothing in your stack stored what you were quoted at label time in enough fidelity to diff against it, so accounts payable approves the file. Address correction fees on correct addresses, dimensional weight computed from a scan that disagrees with your carton master, and service failures on guaranteed services all pass through unchallenged.

The arithmetic: cost per parcel against a one time build

Do not compare subscriptions. On licence cost alone the tools win at almost any volume, and a page that pretends otherwise is selling you something.

Take your platform invoice, divide by labels printed, and you will land in single digit cents per parcel at real volume. At 9,000 parcels a week, that is a five figure annual line. A build is six figures. Subscription arithmetic never crosses.

The number that decides it is the gap between quoted and invoiced cost per parcel. Measure it rather than guessing: pull 200 shipments from one week, join each to its line on the carrier invoice, and compute the difference between the rate the tool showed and the amount you were billed. That average is your input.

Now the crossover. A $110,000 first release with 18 percent annual upkeep costs about $149,000 across three years. At a 35 cent average gap, you need roughly 142,000 parcels a year to cover it, which is about 2,700 a week. At a 15 cent gap you need about 6,400 a week. At 5 cents, the number is over 19,000 a week and you should not build.

So the honest line is a range, not a point. Under 1,500 parcels a week, buy regardless of the gap. Between 1,500 and 5,000, the gap decides and you must measure it. Above 5,000 a week with negotiated tiers and more than one shipping node, a build usually pays back inside the first year, and the recovered invoice disputes arrive before the rating gains do.

What a custom build actually costs

Two costs that rarely make it into a proposal:

  • Data migration is 10 to 25 percent of the build. Historic shipments load easily. Your carton master, your address classification history and your contract versions do not, and the contract versions matter most, because without them you cannot replay last year's shipments against a proposed rate card. Reconstructing three years of amendments from PDFs is real work.
  • Year two is 15 to 20 percent of build cost annually. Carriers version their interfaces, surcharge descriptors on the invoice change wording every few quarters, and the January general rate increase lands whether or not you have capacity. This is a maintained system, not a delivered one.

What pushes the range upward: regional carriers such as OnTrac or LSO, each with its own idea of what a zone is; international, which brings Harmonized System classification, customs documentation and restricted party screening; and a legacy host system where the integration is a nightly flat file rather than a modern interface.

  • Regulatory fit. Cross border shipping puts you inside export controls, restricted party screening and duty calculation, and the evidence of who screened what and when has to be yours.   • Scale economics. Above roughly 5,000 parcels a week with earned discount tiers, a fraction of a percent on landed cost is worth more per year than the entire build, and the rate simulator that replays twelve months of real shipments through a proposed contract changes the October negotiation with your carrier representative.
  • A workflow that is your competitive advantage. If you promise a delivery date at checkout, rating has to run before allocation rather than after it, scoring every node against landed cost and promise date with per node cutoff times as hard constraints. Off the shelf tools sit downstream of that decision by design.
  • Integration sprawl across three or more systems. Claims are the clearest case. The order value lives in your enterprise resource planning (ERP) system, the tracking history in the shipping tool, and the customer photographs in Zendesk or Gorgias. No product joins all three, so claims get remembered rather than queued, and filing windows are contractual and unforgiving.

How to decide in a week

Run the invoice diff. Take one week of shipments, export the rate each was quoted at label time, and line them up against that week's EDI 210 charge lines. You will need a day and a spreadsheet. Three numbers fall out: the average gap per parcel, the proportion of parcels where an accessorial appeared that nobody expected, and the count of charge lines you cannot explain at all.

Multiply the gap by your annual volume. If it lands under $40,000, renew your subscription and put the effort into your carton master instead, which is free and will shrink dimensional weight charges on its own. If it lands over $150,000, you have a pricing engine problem and a product cannot solve it.
